Start from the in-hand date, not the brief date

Almost every late order starts the same way: someone briefs the product, adds 6 to 8 weeks, and puts that in the plan. That date is when production finishes, not when boxes arrive.

Build the calendar backwards instead:

  1. The date stock must be in hand, ready to sell, gift, or place in rooms.
  2. Minus transit time for the shipping mode you intend to use.
  3. Minus 6 to 8 weeks of production, longer if the design is complex custom plush.
  4. Minus the time you need for mockup approval and sign-off, which is where most slippage actually happens.

The result is your brief-by date. If it is in the past, the fix is either a faster shipping mode or a narrower first order, and both are lower cost decisions to make now than in week seven.

Choosing a shipping mode

Three broad options, and the trade is always speed against cost per unit:

  • Air ship, roughly 5 to 7 days. The fastest route and the right answer when a launch date is immovable or the order is small enough that freight economics do not dominate.
  • Air freight, roughly 12 to 15 days. The middle option, and often the sensible default for a mid-sized order that needs to be reliable rather than instant.
  • Ocean freight, roughly 30 to 40 days. The lowest cost per unit at volume and the reason large programs are briefed months ahead. On a full container it also brings customs, clearance, and delivery into one arrangement.

Those are transit ranges, not guarantees, and they sit on top of production. A program planned for ocean freight and then rushed to air because the brief slipped is the single most expensive mistake available in this process.

What changes your freight cost besides the mode

  • Whether the product packs flat. Collapsible bowls, bandanas, towels, and apparel ship far more efficiently than rigid or bulky items. If freight is a real constraint, ask about it while the product is still being specified rather than after.
  • Box count and weight, not just unit count. A quote needs the from address, the to address, box dimensions, number of boxes, and weight. Having those ready is the difference between a quote today and a quote next week.
  • Whether it is one destination or many. A single warehouse delivery and a split shipment to forty retail locations are different problems with different costs.
